Three forces drove this change. First, high-profile AI failures made headlines — chatbots leaking customer data, AI-generated content causing brand damage, models producing harmful outputs. Enterprise security teams noticed. Second, regulatory pressure (EU AI Act, state-level AI laws, updated HIPAA guidance) gave security teams specific frameworks to assess against. Third, enterprise customers are deploying AI from multiple vendors simultaneously, and they need a consistent way to evaluate AI governance across their supply chain.
The result: if you're selling an AI product into enterprise, you'll face a security review that specifically probes your AI governance posture. The companies that can answer these questions with evidence — not stories — close deals weeks faster.
The AI Security Review Checklist
Here's what enterprise security teams are asking, organized by category. For each question, we've included what they're actually trying to assess and what a strong answer looks like.
AI Model Governance
"What AI models does your product use, and how do you select them?"
What they're assessing: Whether you have a deliberate model selection process or just use whatever's newest.
Strong answer: Maintain a model inventory that lists every AI model your product uses, its purpose, the provider, the version, and when it was last evaluated. Document your selection criteria — why you chose this model for this use case, what alternatives you evaluated, and what testing you conducted before deployment.
"How do you monitor AI model outputs for quality and safety?"
What they're assessing: Whether outputs are checked before reaching end users, and whether you'd know if something went wrong.
Strong answer: Describe your output evaluation pipeline — what checks run on every AI output, what rules are applied, and what happens when a violation is detected. Provide metrics: number of evaluations per month, violation detection rates, types of violations caught. If you have a multi-layer evaluation approach (pattern matching for speed, AI evaluation for nuance), describe how the layers work together.
"How do you handle model updates and version changes?"
What they're assessing: Whether a model update could change behavior without governance review.
Strong answer: Document your model change management process. When a provider updates a model version, how do you evaluate the change before deploying it? Do you run regression tests against your policy set? Do you maintain the ability to roll back?
Data Handling and Privacy
"What data does your AI system process, and where is it stored?"
What they're assessing: Whether their data leaves expected boundaries and whether you know where it goes.
Strong answer: Provide a data flow diagram showing every system that touches customer data in your AI pipeline — from ingestion through model inference to output delivery. Include the LLM provider, embedding services, vector databases, logging systems, and any third-party services. Specify where data is stored geographically and what encryption is applied at rest and in transit.
"Do you use customer data for model training or fine-tuning?"
What they're assessing: Whether their proprietary data could leak into your model and surface in responses to other customers.
Strong answer: The answer should almost always be no. Document your data handling agreements with model providers that prohibit training on customer data. If you do fine-tune models, describe the data isolation controls that prevent cross-customer contamination.
"How do you handle sensitive data (PII, PHI, financial data) in AI pipelines?"
What they're assessing: Whether sensitive data is identified, classified, and handled according to appropriate standards.
Strong answer: Describe your sensitive data detection capabilities — what types of data you detect (PII, PHI, financial data, credentials), where detection runs in the pipeline (input, processing, output), and what actions are taken when sensitive data is found (block, redact, flag, log). Provide detection accuracy metrics if available.
"What is your data retention policy for AI interactions?"
What they're assessing: Whether conversation logs, prompts, and outputs are retained appropriately and can be deleted on request.
Strong answer: Document retention periods for different data types (conversation logs, evaluation records, violation records). Describe your data deletion capabilities, including the ability to delete specific customer data on request and the timeline for deletion completion.
Compliance and Regulatory
"What compliance frameworks does your AI governance align with?"
What they're assessing: Whether you've thought about compliance beyond a surface level.
Strong answer: Map your controls to specific frameworks. If you're selling into healthcare, show how your governance maps to HIPAA requirements. If you're targeting EU customers, demonstrate awareness of EU AI Act obligations. If you're going through SOC 2, describe how your AI controls map to Trust Services Criteria.
"Can you provide compliance evidence for your AI systems?"
What they're assessing: Whether you can produce documentation, or whether compliance is a verbal claim.
Strong answer: This is where most vendors fall short. Provide a compliance evidence package that includes: policy inventory (what rules govern your AI), evaluation volume (how many checks per month), violation summary (what was caught and how it was resolved), and continuous monitoring evidence (not a point-in-time assessment). Ideally, this is a PDF report generated from your governance platform, not a manually assembled document.
"How do you handle regulatory changes that affect your AI systems?"
What they're assessing: Whether your compliance posture is static or adaptive.
Strong answer: Describe how regulatory changes flow into your policy set. When a new HIPAA provision takes effect or an EU AI Act deadline arrives, how quickly do new rules get encoded and enforced? Do your governance policies update automatically, or does this require manual intervention?
Incident Response
"What happens when your AI system produces a harmful or non-compliant output?"
What they're assessing: Whether you have a process for when things go wrong, not just prevention.
Strong answer: Describe your violation workflow — how violations are detected, classified by severity, assigned to team members, investigated, and resolved. Include SLA commitments: how quickly are critical violations acknowledged, and what's your target resolution time? Provide evidence of this workflow in action (violation statistics, resolution times, root cause categories).
"How do you notify customers when an AI-related incident occurs?"
What they're assessing: Transparency and communication during incidents.
Strong answer: Document your incident notification policy — what severity triggers customer notification, how quickly you notify, what information you provide, and through what channels. For healthcare customers, this should align with HIPAA breach notification requirements.
"What is your process for learning from AI incidents and preventing recurrence?"
What they're assessing: Whether incidents lead to systemic improvement or just individual fixes.
Strong answer: Describe your feedback loop. When a violation is resolved, how does that resolution feed back into policy improvement? Do you track root cause categories? Do resolved violations generate suggestions for policy refinements? Provide examples of policy improvements that resulted from detected violations.
Access Control and Authentication
"How is access to your AI systems controlled?"
What they're assessing: Whether access is role-based, auditable, and follows least-privilege principles.
Strong answer: Describe your access control model — role-based access, SSO/SAML support, multi-factor authentication availability, and audit logging for access events. Specify what roles exist and what each can do, particularly around sensitive operations like policy changes, data exports, and integration configuration.
"How do you handle authentication for AI API integrations?"
What they're assessing: Whether API credentials are managed securely.
Strong answer: Describe your API authentication method (API keys, OAuth, JWT), how credentials are stored (encrypted at rest), how they're rotated, and what scoping/permissions are available. Mention rate limiting and abuse detection if applicable.
Infrastructure and Security
"Where is your AI infrastructure hosted and how is it secured?"
What they're assessing: Standard infrastructure security, applied to AI-specific systems.
Strong answer: Provide your infrastructure overview — cloud provider, region, encryption standards, network isolation, and security certifications. If you don't have SOC 2 yet (common for early-stage), describe your security practices and your timeline for certification. Being honest about "in progress" is better than being vague.
"How do you protect against prompt injection and adversarial attacks?"
What they're assessing: Whether you've considered AI-specific attack vectors.
Strong answer: Describe your layered defense — input validation, output filtering, and monitoring for adversarial patterns. Be honest about the limitations: prompt injection is an active area of research, and no solution is perfect. What matters is that you have detection and mitigation layers, not a claim of invulnerability.
Preparing Your Evidence Package
The difference between a review that takes two weeks and one that takes two months is preparation. Here's what to have ready before the questionnaire arrives.
Security practices document. A 5-10 page overview of your security posture covering infrastructure, data handling, access control, incident response, and AI-specific governance. This answers 60% of questionnaire questions before they're asked.
Data Processing Agreement (DPA). A standard DPA based on Standard Contractual Clauses that covers how you process customer data, including data processed by AI systems. Have this ready to send — don't wait for the customer to request it.
AI governance summary. A one-page overview of your AI governance approach: what policies you enforce, how enforcement works, what evidence you generate. This is the document that didn't exist eighteen months ago and is now the most important page in your evidence package.
Compliance evidence report. If you have a governance platform, generate a compliance evidence report covering the most recent period. Evaluation counts, violation statistics, resolution times, policy inventory. If you don't have automated evidence generation, prepare this manually — it's worth the effort.
Subprocessor list. A list of every third-party service that touches customer data in your AI pipeline, including model providers. Enterprise security teams want to assess your supply chain, not just your product.
SOC 2 report or equivalent. If you have SOC 2, include it. If you don't, include your security practices document with a note about your certification timeline. Being "in process" is expected for early-stage companies — what matters is having a credible plan.
Common Mistakes That Stall Reviews
Answering "yes" or "no" without evidence. Security analysts don't want confirmation that you have a policy. They want to see the policy, see that it's enforced, and see evidence of enforcement. A "yes" without supporting documentation generates a follow-up question. Evidence closes the loop.
Claiming capabilities you don't have. If you don't have automated AI output monitoring yet, don't claim you do. Security teams will probe further, and getting caught in an overstatement is worse than an honest "in progress." Describe what you have, what you're building, and your timeline.
Treating the review as adversarial. The security analyst isn't trying to block your deal. They're trying to justify approving it. Give them clean, organized evidence that they can attach to their recommendation. Make their job easy, and the review moves fast.
Waiting for the questionnaire to start preparing. By the time the questionnaire arrives, your deal is on a clock. Every day of review is a day the contract isn't signed. Prepare your evidence package proactively — before the first enterprise deal reaches the security review stage.
Not having an AI governance story. "We haven't implemented formal AI governance yet" is increasingly a deal-killer. Even if your governance is basic — a set of policies enforced through automated evaluation with audit logging — having a story is dramatically better than having none.
The Revenue Math
Enterprise security reviews are often framed as overhead — a cost of doing business. But the math works the other way.
If your average enterprise deal is worth $100K annually and the security review adds six weeks to the sales cycle, that's $11,500 in delayed revenue per deal. If you're pursuing ten enterprise deals per year, that's $115,000 in revenue sitting in security review queues.
